A blended billing rate applies one client rate across work performed by people with different rates or costs. The blend should reflect the hours expected from each role, not a simple average of the role prices. A single rate can simplify quoting, but it transfers the effect of staffing mix into the project's economics unless the entered terms allow the price to change with that mix.
Weight the quoted rates by hours
Assume a hypothetical 100-hour project uses 30 senior hours quoted at $160 and 70 associate hours quoted at $90. Separate role charges would be $4,800 and $6,300, totaling $11,100. The equivalent blended rate is $111 per hour. Averaging $160 and $90 equally gives $125, which corresponds to an equal-hour mix rather than the planned 30% and 70% shares.
Blended rate = sum of role hours × role billing rate ÷ total role hours
| Role | Planned hours | Quoted rate | Implied fees | Internal cost rate | Delivery cost |
|---|---|---|---|---|---|
| Senior | 30 | $160 | $4,800 | $85 | $2,550 |
| Associate | 70 | $90 | $6,300 | $45 | $3,150 |
| Total | 100 | $111 blended | $11,100 | $57 blended cost | $5,700 |
The defined delivery result is $11,100 − $5,700 = $5,400, a 48.65% margin on revenue after rounding. This cost boundary excludes any overhead not already included in the internal rates. Do not add the role billing rates to the cost stack; those are selling prices and may already include a desired contribution.
Stress the actual mix
Suppose the work still takes 100 hours but requires 50 senior and 50 associate hours. Billing at the unchanged $111 blend still generates $11,100. Internal cost becomes $4,250 + $2,250 = $6,500, leaving $4,600 and a 41.44% margin. The $800 reduction comes from the changed cost mix, not a lower number of billable hours.
At the original separate role rates, the revised mix would produce $8,000 + $4,500 = $12,500 of charges. That does not mean the provider can invoice $12,500 under a blended-rate agreement. It is a comparison that shows which pricing assumption carries the mix change. Use the actual agreed billing structure for the forecast.
Connect roles to work requirements
Estimate hours by task and required capability before choosing the blend. Replacing senior hours with lower-cost hours is not a valid saving if supervision or rework then increases total effort. Include supervision in the appropriate role's hours rather than counting it as both a percentage surcharge and a full task estimate.
Reconcile planned and actual role hours at project checkpoints. Zero total hours makes the blended rate undefined even if individual rate cards exist. If extra hours are delivered, model both the billable amount permitted and the additional delivery cost. The example supplies no market rate or recommended staffing ratio; it explains how an entered mix determines a weighted rate and how that result changes when the work requires a different team.
